How we reduced cloud costs by 38%
“Practice what you preach” is a familiar phrase in the agency world, but when it comes to cloud infrastructure, it is more than a cliché. It is a requirement.
At Harborn, we support organizations every day in improving their cloud environments, from cost control and security to scalability. Meaningful advice only works when it is grounded in real experience. To truly understand how cloud environments develop in practice, and how costs and growth interact, we first needed to have full control over our own cloud.
That is why we built Harborn Haven, our own managed cloud platform. The result: a structural 38% reduction in cloud costs, combined with a foundation that provides control as the business grows.
Growth quietly adds complexity
Like many digital organizations, we never experienced a sudden turning point. Our systems worked, projects continued, and clients were served without disruption. At the same time, ongoing growth gradually increased the complexity of our cloud environment.
As a digital agency, we manage hundreds of applications and projects. New initiatives were launched with speed and flexibility in mind. Those were logical choices. Over time, however, maintaining a clear overview became more challenging.
Test environments remained active longer than necessary. Resources created for specific projects were expanded or reused. Monthly cloud costs increased, while insight into usage and cost allocation declined. Nothing broke, but control slowly faded.
We recognized this pattern from our enterprise clients as well. It almost always leads to the same question: how do you maintain control over costs, complexity, and security without slowing down innovation?
Rethinking the foundation
We were looking for the flexibility of the public cloud combined with the control of a private environment. Some existing optimisation tools and platforms required a level of standardisation that wasn’t yet in place. Others added additional layers without meaningfully improving the underlying structure. As many market solutions proved too costly and complex for our landscape, we decided to take ownership ourselves.
We built our own managed cloud platform.
Not as an add-on or external tool, but as a fundamental rethink of how infrastructure is designed and operated. Hundreds of separate environments were consolidated into a single, integrated platform: one central foundation for all data and applications. Built on modern standards such as Kubernetes, and fully designed for manageability, scalability, and control.
The goal was straightforward: to create an environment that supports the business.
Measurable results that last
After the platform went live, the impact quickly became clear.
- 38% structural cost reduction: By organizing resources more efficiently and applying our own intelligence layer, monthly cloud costs decreased by 38%. This was not a one-off saving, but a lasting reduction.
- Full financial transparency: Where cloud costs previously required manual interpretation, every euro can now be traced directly to a specific project or client.
- Scalability without additional management effort: While the number of projects continued to grow, overall management effort decreased. Teams can move faster and focus on development rather than infrastructure.
Together, these results fundamentally changed the role of cloud within our organization. Costs are predictable, ownership is clear, and scaling has become a deliberate and manageable decision.
From internal solution to proven platform
What started as an internal solution has grown into a stable and proven platform for our clients. The challenges we addressed ourselves, such as rising costs, limited insight, and increasing complexity, are common across organizations of all sizes.
This applies both to environments with many smaller projects and services running side by side, and to landscapes where sensitive data, compliance requirements, and continuous availability are critical. In all cases, the same principle applies: standardization enables flexibility.
A solid foundation for sustainable growth
Control over your cloud is not a technical luxury. It is essential for sustainable growth.
We did not build the managed cloud platform to offer hosting, but because digital ambitions only succeed when they are built on a reliable and transparent foundation. By transforming our own infrastructure, we improved efficiency, strengthened governance, and created a platform that supports hundreds of applications every day.
The result is a proven standard that combines financial predictability with technical quality and grows with every organization.
