The challenge

KONI is a well-established name in the automotive industry. Historically, its sales model was fully focused on distributors and workshops. The move towards a direct-to-consumer (D2C) model introduced a fundamental challenge: consumers cannot simply order a shock absorber. Each product must precisely match the vehicle’s make, model, and year.

The required product data was stored within a complex SAP environment, making accessibility and consistency a challenge. On top of that, KONI operates within the strict IT governance frameworks of parent company ITT. Together with Harborn, KONI set out to reduce this complexity and regain control over data, processes, and the customer journey.

Setting a clear digital direction

To support international growth while maintaining control, Shopify was selected as the e-commerce foundation. On top of this, we developed a custom Shopify theme that allows full ownership of frontend logic, performance, and user experience—tailored specifically to the automotive market.

We started with the French market, focusing on simplifying the customer journey. Complex technical choices were translated into an intuitive, conversion-driven flow. This approach served as a digital blueprint for subsequent rollouts in North America and Europe.

Under the hood: SAP integration

At the core of the platform is a robust integration between Shopify and KONI’s SAP system. Through Product Data Sync, product information, specifications, and real-time inventory levels are synchronised automatically, keeping manual intervention to a minimum.

A key component is the Product Finder. Using API integrations with automotive data sources such as TecDoc and Xchecker, customers can identify the correct products based on license plate or vehicle specifications. The webshop functions as a structured technical catalogue, while complex logic for product sets and installation kits is fully automated.

North America: from complexity to control

The North American rollout was the most technically demanding phase of the transformation. A fragmented backend landscape was replaced by a clear integration between ERP data and a standardised Shopify frontend.

This setup enables localised content based on IP recognition and significantly improves the customer experience. At the same time, it reduces operational complexity for the KONI team. By introducing a central product database and removing manual steps, the risk of errors in the ordering process is reduced, while day-to-day management becomes faster and more predictable.

What’s next

With the launch of the US webshop, KONI has completed a major step in its digital transformation. A previously complex and technical customer journey is now accessible to consumers, supported by a scalable platform that can be rolled out internationally.

The roadmap for 2026 focuses on further expansion into Europe. In parallel, work is underway on a new centralised product database, directly connected to the ERP system and designed as a single source of truth. This removes manual product management, improves data consistency, and enables scalable growth. The result: less complexity, more control, and a platform built to evolve with the business.
